Change your friends if you intend to make it a good movie. All the work you put in will be wasted if it is not acted out well. Failing this, flatter them, get them to rehearse a scene and when one stop’s because they feel stupid or embarrassed act yourself,  as if, the bit they have done was brilliant. Once they see you believe in them, they will believe in themselves. Then the competitiveness between them starts. You should see the work improve but so could any argument’s.

Response:

Well you could always order books on acting or do as you said bring an acting instructor in.  Another thing that you could do is go take a few acting courses yourself and teach your friends what you have learned.   But again I think that the best thing to do is maybe get students to work with you.  They’ll usually do it just for some practice or experience.  They could also help you out with camera angles etc.  as we do learn it in our classes.
